IBM为每个新进员工都指定有一个培训导师和师傅,培训导师来自公司的培训部门,师傅则是员工所在部门工作经验丰富的同事。从员工进入公司的第一天开始,培训导师就已经为他制定了一整年的学习计划。比如,第一个星期要把公司里常用的各种工具都找到、熟练掌握,第二个星期要和经理谈自己的工作内容、工作计划以及考核标准,第三个星期参加公司新员工的培训……其中不仅包括员工要做的事情,还包括该员工的顶头上司和师傅在整整一年时间里要承担的责任和工作。而且培训导师还会进行及时跟踪,每次跟踪后都要给新员工、员工的直线经理和师傅一个反馈,为下一阶段的培训工作提出建议,从而大大提高了培训的有效性。
